When Compideal showed up at our door, their pitch broke the mould: turning shared flats into lasting homes through deep matches. The challenge: build a brand from scratch that could carry this proptech revolution.

But wait, what about the Compideal app?

The initial diagnosis showed a startup still in its early days:

  • Algorithm in beta. The app existed as a concept, but matching was still done by hand, with spreadsheets and personal interviews, without a very clear idea of how to monetise it.
  • Amateur image. A website built on generic templates and inconsistent social media that dented credibility. How am I supposed to pay for a service run by people who clearly don't know what they're doing?
  • No clear early adopters. Their initial target was "anyone who wants to share a flat with like-minded people," which covered everyone from students to young professionals to families.

SCOPE

Cultural discovery

The housing crisis isn't a secret, and it would've been easy to stay on the surface. But after research, mapping the socio-cultural tensions at play, and a commercial-opportunity heatmap, a few key insights stood out:

  • The average age of someone looking for a shared flat in 2024 is 33.
  • Although a large share of people share out of necessity, nearly 20% of the market lives in shared flats by choice.

What does this tell us?

  • That there's a share of the population that falls outside the traditional profile of a flatmate.
  • That this group, being more established and holding different values, can have money to spend on paying for a professional service.

We also found similar, more informal solutions in other high-pressure markets, like London, Berlin or New York.

FORGE

Optimising the product

The product dilemma came down to the format of the service and where to put the priorities.

The choice was between putting resources into building an automated matching app or into improving the manual matching.

After co-creation workshops, we kept manual matching, to keep refining it and get to the best possible service.

The available resources went into commercial and advertising efforts, to get a critical mass of new users who could validate our A/B tests on pricing, journey, and so on.

VOICE

Compass narratives

Compideal already had a strong brand, and on the creative side we only had to add a few brushstrokes to align the visual and written identity with the older users we were targeting at the time.

The bigger work, though, was on the narrative side. Because with Compideal, sharing is something you choose, and something that enriches your life.

(That cost us the chance to churn out viral-worthy Instagram posts about flatmate horror stories, but you can't undersell the service you're actually selling.)

FLOW

Following the route

The Compideal team is lean and leans heavily on external collaborations to grow. Add to that the lack of prior KPIs or benchmarking.

We designed a solution for them combining commercial work with laying down marketing best practices, for a smooth onboarding of freelancers and collaborators.

Resultados

Tangible social capital

  • Paid social plan to speed up social proof and pricing tests
  • First in-person event with Language Exchange Madrid laid the groundwork for a real community
  • Shift from "amateur" to "trustworthy" perception, validated by the first organic matches

Infrastructure to scale

  • Brandbook built around "long-term home" set a coherent visual and verbal language
  • A 3-phase process (boutique → automation → app) created a realistic roadmap
  • Advisory on effective business models

Operational learnings

  • Funnel analysis tools now in place enable informed iteration
  • Partnerships with co-livings and universities open up qualified acquisition channels
